When Build vs Buy Is the Wrong Question

“Should we build this or buy it?” is the wrong first question.
The right first question is: “Where does our competitive advantage actually live?” Because the answer to build vs. buy isn’t about cost. It’s about leverage. You build the things that make your product uniquely yours. You buy everything else.
Here’s where I see founders get stuck. Their dev team says “we should build it” because developers love building things. A vendor says “just buy ours” because vendors love selling things. Neither party is lying. Both are optimizing for their own incentive. And the founder is stuck in the middle without a framework for deciding.
So here’s a simple one. Ask three questions about any piece of technology in your product:
Does this create differentiation that your customers would notice? Build it.
Is this commodity infrastructure that dozens of companies have already solved? Buy it.
Does your team have deep expertise here, or would they be learning on your dime? Be honest about this one.
The expensive mistake isn’t choosing wrong once. It’s building something custom that a $50/month tool handles better, or buying a platform that forces your product into someone else’s constraints. Both cost you months. Both are avoidable with the right framework applied early.
The best technical leaders I know aren’t “build everything” or “buy everything” people. They’re ruthless about knowing which is which.
